Below we calculate a salon pay system on a single example: fixed salary, pure commission, the mixed model and chair rental, plus the owner&#8217;s math and a way to change the system without losing the team<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">In brief<\/h2>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li><strong>The pay system in a salon is a strategic decision, not a bookkeeping one:<\/strong> the same payroll budget can retain your best people or push them out, depending on its design<\/li>\n\n\n<li><strong>The market standard is base plus commission:<\/strong> a pure fixed salary does not motivate, pure commission shifts all the risk onto the employee; commission ranges in the industry are 30\u201370% of service value<\/li>\n\n\n<li><strong>Calculate the percentage from turnover net of materials:<\/strong> otherwise you pay commission on your own costs; for retail the standard is about 10% of sales<\/li>\n\n\n<li><strong>Before you split the turnover with the team, check how much the booking channel takes:<\/strong> a marketplace charges a commission per booking, up to 40% of the visit value, and that money disappears from the payroll pool before the split even starts<\/li>\n\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\">Why the pay system decides more than the pay level<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">In the beauty industry an employee leaves together with their clients, so a badly designed pay system costs you twice: recruitment and lost visits. A well-designed one does the opposite: it ties earnings to what the salon cares about, that is schedule utilization, returning clients, and retail sales.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">How much hairdressers, barbers, and nail stylists actually earn, we calculated on the example of the Polish market in a <a href=\"https:\/\/alteg.io\/en\/blog\/how-much-hairdressers-barbers-earn-poland\/\">separate piece on earnings<\/a>. Here we deal with the other side: how to structure that money wisely. We calculate all models on one example: a stylist does 100 visits a month at \u20ac60, i.e. \u20ac6,000 of turnover, and materials cost \u20ac10 per visit.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Model 1. Fixed salary: predictability without motivation<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">A fixed payout every month, regardless of utilization. On a full-time employment contract it cannot be lower than your local minimum wage; the exact floor differs by country, so check the current figure with your accountant.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When it works: for people at the start who are still building a client base, for reception, and for positions where turnover does not depend on the employee. Where it fails: an experienced stylist with a full schedule quickly notices she generates \u20ac6,000 of turnover and earns the same as a colleague with half the visits. Then she starts calculating what she would earn on commission or in her own chair.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Model 2. Pure commission: motivation with all the risk<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The payout is a percentage of services performed. The ranges in the industry are wide, from 30 to 70% of service value, depending on who bears the costs of materials and rent (data from the Polish market: <a href=\"https:\/\/merlingroup.pl\/ile-zarabia-fryzjer\/\">merlingroup.pl, August 2026<\/a>). Our stylist at 50% of \u20ac6,000 turnover earns \u20ac3,000.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Motivation is maximal, but so is the risk: two weeks of sick leave or a dead January and the payout collapses. Pure commission without a base transfers the salon&#8217;s seasonality onto the employee, which is why the best people treat it as a transitional stage before leaving to work for themselves. A legal note: on an employment contract the total monthly payout still cannot fall below the minimum wage.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Model 3. Base plus commission: the market standard<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The mixed model combines safety with motivation and it is today&#8217;s standard. Our stylist with a \u20ac2,000 base and a 30% commission on turnover earns 2,000 + 1,800 = \u20ac3,800. Rule of thumb: the higher the base, the lower the percentage.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two upgrades worth adding right away. The first is thresholds: for example 20% up to \u20ac4,000 of turnover, 25% up to \u20ac6,000 and 30% above, so the commission grows where above-average work begins. The second is a retail percentage, standardly about 10% of cosmetics sold: <a href=\"https:\/\/alteg.io\/en\/blog\/cross-selling-in-a-salon\/\">retail is the salon&#8217;s cheapest additional turnover<\/a>, and without a share in it the team simply does not offer products.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And a fairness rule spoken about too rarely: calculate the percentage from turnover net of materials, not from the receipt amount. With <a href=\"https:\/\/alteg.io\/en\/inventory-control\/\">service recipes<\/a> and automatic material write-off you see in black and white what every visit really costs, so both sides calculate from the same base.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Model 4. Chair rental: rent instead of a payout<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The model most guides stay silent about: the stylist runs her own business, pays you a fixed rent for the chair or a percentage of her turnover, buys her own materials and answers for her own schedule. You exchange payroll costs for rental income.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A simple profitability threshold: the rent should cover the station&#8217;s costs and be comparable to the margin you would make from commission on that chair; if it is much lower, you are subsidising someone else&#8217;s business. And one line that must not be crossed: if you dictate the renter&#8217;s schedule, prices and standards the way you do with employees, it stops looking like a rental and starts looking like disguised employment. Consult an accountant on the form of cooperation, this is not tax advice.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The owner&#8217;s math: what is left after payouts<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now the side every hairdresser with her own salon asks about: what is left for you. Take a salon with three stations at \u20ac6,000 turnover each, \u20ac18,000 a month in total. The industry rule says payroll should fit within 40\u201350% of turnover (data from the Polish market: <a href=\"https:\/\/najlepszy-barber.pl\/finanse\/wynagrodzenie-fryzjerow-prowizja-czy-stala-pensja\/\">najlepszy-barber.pl, August 2026<\/a>): in our example that is \u20ac7,200\u20139,000 for three payouts. The rest has to cover rent, materials, marketing, and your profit.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And here is one line item that is easy to miss, because it does not look like a payroll cost. If bookings go through a marketplace, you pay a commission per booking, in the industry up to 40% of the visit value. With 75 marketplace visits a month at a 20% commission, that is \u20ac12 per \u20ac60 visit and \u20ac900 that disappears from the pool before you even start splitting the turnover with the team, and at the upper 40% it is already \u20ac1,800: the equivalent of \u20ac3,000\u20136,000 of turnover at a 30% employee commission. Subscription software counts differently: a fixed fee regardless of the number of bookings, so the fuller the schedule, the smaller the share of booking costs in your turnover. When designing the pay system, first calculate who gets a percentage before your team does.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">How to change the pay system in a salon and not lose the team<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Changing the pay system is surgery on a living organism, so three rules.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Run both systems in parallel for a month.<\/strong> Before you announce anything, recalculate the team&#8217;s payouts the old and the new way on real visits. If someone loses out, you know it before the conversation, not after the resignation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Announce in advance and show the numbers.<\/strong> A team accepts changes it understands: show on examples at what utilization the new system pays more than the old one and what exactly depends on them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Give a transition period with a guarantee.<\/strong> Two or three months in which the payout does not fall below the previous quarter&#8217;s average take the fear out of the experiment and give the schedule time to accelerate.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">FAQ<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>What percentage for a hairdresser is the standard?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The industry range is 30\u201370% of service value, depending on the base and on who pays for materials. In the mixed model with a base, the commission is usually 20\u201335% of turnover, plus about 10% of retail sales. The rule: the higher and more secure the base, the lower the service percentage.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Should commission be calculated on turnover or on turnover net of materials?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It is fairer net of materials: otherwise you pay the employee a percentage of your own costs, and for expensive services with high product usage the difference is significant. The practical condition: material cost must be countable per visit, for example through service recipes, and written into the pay terms.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Can the base in the mixed model be lower than the minimum wage?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The base itself can, but in most countries the total monthly payout on an employment contract, commission included, cannot fall below the statutory minimum wage. If in a weak month the commission does not top it up, you make up the difference. Check the exact floor and the contract form with your accountant.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>How does chair rental differ from employment?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The renter runs her own business: she buys her own materials, sets her own prices and schedule, settles her own taxes and bears the risk of empty hours, while you receive rent. If you dictate her work rules the way you do with employees, the cooperation starts looking like disguised employment, and that is a tax and contributions risk on your side.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Whichever system you choose, it has to be countable every month without an Excel sheet.
